Tapas Advisory / Readiness intelligence

CHANGEReadyX™

CHANGEReadyX™ is a diagnostic-led transformation readiness framework developed by Ram Narayanan through Tapas Advisory. It helps leaders investigate whether strategy, leadership, governance, people, processes, and technology are prepared for changed ways of working. The initial diagnostic provides directional signals and potential exposure areas; a full engagement gathers evidence before confirming constraints or establishing an evidence-based readiness score.

How the diagnostic works

The initial scenario-based diagnostic captures responses about transformation situations. Configuration-driven scoring organizes those responses into directional contribution signals and hypotheses; it does not establish a confirmed constraint or calculate TII™.

Constraint Triage uses the response profile to prioritize questions for further investigation. In the full engagement, leaders examine role-level evidence, stakeholder input, decision practices, process performance, and adoption observations before agreeing what requires intervention.

The CHANGEReadyX™ diagnostic delivers early readiness signals. The Transformation Intelligence Index (TII™) is the evidence-based score produced through the full diagnostic engagement.

  1. Diagnose

Capture early signals and identify potential exposure areas. Diagnose is the functional entry point in the current release.

  2. Activate

Plan targeted interventions around investigated needs. This later stage is informational in the current release.

  3. Validate

Establish evidence of changed work and adoption. This later stage is informational in the current release.

  4. Design

Use evidence to inform operating-model choices. This later stage is informational in the current release.

Readiness intelligence, not a training-completion checklist

A delivery plan tracks implementation milestones. CHANGEReadyX™ asks whether the organization can perform the redesigned work and sustain the intended outcomes. Both perspectives are needed; one does not replace the other.

The ten readiness dimensions below describe the public framework. They are not a claim that the initial scenario profile computes ten capability scores. A low signal is a hypothesis for investigation, not proof that an organization or individual is unready.

How it de-risks ERP, TOM and AI transformations

For ERP, readiness conversations connect implementation milestones to role-level capability, manager enablement, and adoption-to-value evidence. For Target Operating Model work, they test decision rights, handoffs, and capability assumptions before redesign is treated as operational reality.

For AI programs, the framework connects business intent to literacy, trust, human oversight, data fitness, and workflow change. It helps make dependencies and potential exposure areas visible early; it does not guarantee implementation success.

A 30–60–90-day application example

Illustrative application sequence, not a client case study, a promised outcome, or a fixed engagement duration.

  1. Days 1–30 · Investigate

Clarify the business case, collect directional signals, map impacted roles, and triage hypotheses with leaders and process owners.

  2. Days 31–60 · Test

Address priority dependencies through manager enablement, revised decision rights, and a limited pilot of redesigned work. Agree what evidence will demonstrate adoption.

  3. Days 61–90 · Review

Review observed work, exception handling, and business measures. Validate or revise hypotheses and decide whether to adapt, expand, or pause the intervention.

How a TAPAS Advisory engagement runs

  1. Case for change

We tie the transformation to the outcomes the business case promised — service quality, revenue, cost-to-serve — and name what adoption has to deliver for those numbers to hold.

  2. Stakeholder and sponsor map

We identify the sponsors, champions, and high-impact roles whose behaviour decides whether the change holds — and where resistance will actually come from.

  3. Activation

Readiness campaigns, not announcements: targeted messaging, role-based training, manager playbooks, and quick wins — each tied to a metric we agree up front.

  4. Business impact protection

Go-live is where customer experience is most exposed. We protect the critical moments — service levels, hand-offs, escalations — while the new way of working beds in.

  5. Reinforcement

We measure adoption, not activity: proficiency checks, usage data, retrospectives, and coaching that course-corrects before workarounds harden into the real process.

This is the CHANGEReadyX™ discipline: diagnose readiness first, then campaign for adoption all the way to value.

FAQs

How do you measure adoption success?

We track proficiency, real usage, completion of critical tasks, and business impact — by role and by team, not as one blended score. Metrics are set against your release goals, and we review them in short cycles so course-correction happens in weeks, not quarters.

How does this reduce delivery risk?

Schedule and budget results improve when the people side is handled well, and benefits are protected because adoption is measured against the business case from day one — risks surface in the data while they are still cheap to fix.

Where should we start?

Begin with a short readiness diagnostic scan and a sponsor map. From there we draft a 90-day activation plan — training, communications, and reinforcement sequenced against your milestones. Start here: https://tapasadvisory.com/diagnostic

Ten readiness dimensions

What leaders investigate

  1. 1.Strategy

Clarity of the transformation's business case and its connection to enterprise priorities; whether leaders agree on what success looks like.

  2. 2.Leadership

Alignment and visible sponsorship from senior leaders; consistency of direction, decisions, and behaviour.

  3. 3.Governance

Decision rights, escalation paths, and programme oversight that keep the transformation on track.

  4. 4.Culture

The organization's appetite for change, resilience under disruption, and willingness to let go of legacy behaviours.

  5. 5.Capability

Whether people have the skills for the redesigned work, assessed role by role — not just training completed.

  6. 6.Communication

Reach, honesty, and two-way flow of change messaging; whether people hear the why, not just the what.

  7. 7.Stakeholders

Identification, influence mapping, and genuine engagement of impacted groups.

  8. 8.Process

Readiness of business processes to be redesigned, standardized, and adopted.

  9. 9.Digital

Fitness of the technology and data foundation for the change ahead.

  10. 10.AI

Readiness to adopt AI in new ways of working, from literacy and trust to governance.

Methodology and limitations

Your responses indicate potential areas requiring further investigation. These results are directional signals and do not establish a confirmed transformation constraint.

The initial diagnostic is not a personality test and is not for employment decisions. It does not calculate TII™ or establish a confirmed transformation constraint.

CHANGEReadyX™ FAQ

What is CHANGEReadyX™?

CHANGEReadyX™ is Tapas Advisory's diagnostic-led transformation readiness framework, created by Ram Narayanan. It investigates whether an organization's strategy, leadership, governance, people, processes, and technology are prepared for changed ways of working — connecting early directional signals with deeper investigation of the conditions new work actually requires. Unlike a change-management plan, which organizes interventions, CHANGEReadyX™ first establishes which readiness conditions hold and which are hypotheses needing evidence, so leaders commit spend only where the organization can absorb the change.

Does the initial diagnostic give us a readiness score?

No. The initial CHANGEReadyX™ diagnostic delivers early directional signals and potential exposure areas — hypotheses for investigation, not a confirmed score. The Transformation Intelligence Index (TII™), the evidence-based readiness score across four weighted pillars, is produced only through the full diagnostic engagement with role-level evidence. Treat a low signal as a question to investigate with leaders and process owners, not as proof the organization is unready.

Is a low signal a confirmed transformation constraint?

No. A low signal indicates a potential exposure area and creates a hypothesis. Constraint Triage™ uses the response profile to prioritize which questions deserve further investigation — examining role-level evidence, stakeholder input, decision practices, and adoption observations before anything is confirmed as a constraint requiring intervention.

How does CHANGEReadyX™ differ from a change-management plan?

A change-management plan organizes interventions and responsibilities — who does what, by when. CHANGEReadyX™ investigates readiness conditions and potential exposure areas first, so those interventions are chosen with a clearer evidence basis. One asks 'are we ready?'; the other assumes readiness and plans the work.

Can we apply the framework before an ERP go-live?

Yes. Before implementation milestones, the framework structures readiness discussions around role-specific capability, manager enablement, changed processes, and adoption evidence — rather than training attendance alone. An ERP business case dies after go-live when the program was mobilized for the milestone and never campaigned for adoption; readiness work belongs before the milestone, not after it.

Does the initial diagnostic calculate TII™ or design our TOM™?

No. The initial diagnostic does not calculate the Transformation Intelligence Index (TII™) or produce a target operating model. It captures directional signals. Later evidence gathering through the wider engagement can inform transformation intelligence scoring and operating-model decisions once role-level evidence exists.

Is CHANGEReadyX™ a personality test or an employment assessment?

No. It is a directional transformation-readiness framework, not a personality test, and it must not be used for employment decisions.
